Improving Manager Feedback Quality in a Growing Organization
Equipping managers with the confidence and language to give clear, consistent, constructive feedback.
Project overview
A learning solution for first time and mid level managers in a scaling organisation.
As lead instructional designer, I covered the analysis, learning strategy, design and evaluation. The aim was practical conversation skill, not another framework.
Business challenge
As the organisation grew, feedback broke down.
Many managers avoided feedback conversations entirely. Others delivered feedback that was unclear or poorly received. The result was declining engagement, repeated performance issues, inconsistent outcomes across teams, and rising dependency on HR.
Discovery
The problem was confidence and skill, not knowledge.
Managers understood what feedback was, but not how to deliver it well. Existing training focused on policy and frameworks rather than real conversations, and managers struggled most with emotional reactions and resistance. Feedback was often late, vague, or framed as criticism.
My thinking
I designed for the moment the conversation actually happens.
Because feedback is behavioural and emotional, I prioritised decision making, language practice and confidence over leadership theory. Feedback was framed as a leadership responsibility, modelled through realistic scenarios, and supported with language managers could adapt to their own teams.
Solution design
Practical, concise and usable in real time.
The assets were designed to be used during real performance discussions, not stored for later. That reduced reliance on live training while giving managers support at the exact moment they needed it.
Process
Three trade offs shaped the design.
I chose confidence and behaviour over theory, scenario based practice over live role play so it could scale around busy schedules, and a consistent core over heavy customisation so leadership behaviour stayed aligned across teams. Each decision favoured on the job application.

Outcome
More confident managers and more consistent feedback.
After implementation, managers reported greater confidence in feedback conversations, feedback became more consistent across teams, employees reported clearer expectations, and HR involvement in routine feedback issues decreased. The solution reduced leadership friction without adding to the HR or L and D load.
Reflection
Skill lives in the conversation, not the slide deck.
Equipping managers to actually handle the moment, with language and practice, did more for performance and engagement than any model. The design scaled because it stayed practical.
