Corporate Onboarding Performance Solution
Designing a structured onboarding experience to reduce time to competence and manager dependency.
Project overview
A blended onboarding system built to get new hires performing sooner, with less reliance on their managers.
The work covered the full instructional design process, from problem analysis to learning strategy and asset design. Rather than another orientation, it was designed as a performance system that carries a new hire from the first day through to independent work.
Business challenge
New hires understood the policies but could not yet do the job.
Onboarding leaned on information. Policies, presentations and one off sessions. New employees felt overwhelmed, managers repeated the same explanations, and expectations for the first ninety days were unclear. The business needed people who reached dependable performance faster.
Discovery
The gap was application, not knowledge.
A short business and performance analysis showed that new employees knew the policies but struggled to apply them in real situations. The root cause was structural. Knowledge was delivered without practice, guidance or reinforcement on the job.
My thinking
I started with behaviour, not content.
I focused on the few behaviours that actually mattered in the first ninety days, and on delivery methods that supported real work. That meant deliberate trade offs, favouring scalable manager check ins over one to one coaching, and high impact behaviours over exhaustive coverage.
Solution design
A blended experience that builds skill gradually.
The solution combined self paced learning for foundations, scenario based activities for decision making, job aids for the moment of need, and manager check ins to reinforce expectations. It reduced cognitive overload and let skill build over time.
Process
Learning was distributed across the first ninety days.
The first thirty days covered orientation, role clarity and tools. By sixty days, learning moved to guided practice, scenarios and feedback. By ninety days, the new hire was working independently with job aids and manager support.
Each screen was designed around a clear learning purpose, using short blocks and scenarios instead of long explanations, with immediate feedback to correct misunderstandings early.

Outcome

The solution was built to reduce time to productivity, increase role clarity and confidence, and create a consistent experience across teams. It is documented here as a design case study rather than a measured rollout.
Reflection
Training alone is rarely enough.
The project reinforced something I keep returning to. Knowledge only becomes performance when it is supported on the job, through job aids, distributed practice and manager reinforcement. The most useful onboarding is a system, not an event.
